L’insieme di strumenti e tecniche nate con il Toyota Production System, confluite nel pensiero produttivo della Lean Manufacturing, sono state ormai riconosciute come benchmark di successo e rappresentano la base su cui le riflessioni della Fabbrica 4.0 si realizzeranno in un futuro non lontano. I modelli di maturità mappano l’evoluzione del ciclo di vita di un processo e il suo miglioramento tramite livelli sequenziali. Tali modelli sono stati applicati al processo di trasformazione delle aziende in prospettiva Lean. Assumendo quindi l’approccio della performance potenziale questo studio si interroga su quale sia lo stato implementativo ottimale per le imprese manifatturiere, in particolare del nord Italia. Il focus di indagine del lavoro pertanto è ristretto ai confini dell’impresa, anche se nelle fasi più evolute ci si riferisce alla fabbrica estesa, quindi all’integrazione e coordinamento dell’intera filiera. La gestione della rete intricata di relazioni, l’individuazione del punto di partenza delle iniziative, il coinvolgimento significativo delle persone, il superamento delle incertezze produttive sono esempi di fattori ambientali che devono diversificare le strategie implementative. Il nord Italia, caratterizzato dalle PMI manifatturiere spesso a carattere familiare, per quanto riguarda la maturità nell’applicazione dei principi Lean si posiziona generalmente negli stadi inziali. Secondo la letteratura tali fasi sono di maggior criticità in quanto l’entusiasmo e l’impegno devono essere mantenuti alti per conseguire risultati di successo. Date queste motivazioni, questo lavoro di tesi analizza le barriere e le sfide dell’implementazione Lean nelle fasi iniziali del processo di maturazione, le cosiddette fasi dell’ottimizzazione sporadica e implementazione base. L’analisi prende spunto dall’investigazione di tre aziende di piccole dimensioni rappresentative del contesto manifatturiero del nord Italia. Le incomprensioni nelle fasi evolutive che portano a parziali o errate applicazioni degli strumenti e delle tecniche, carenza di cultura o comprensione dei principi Lean sono state individuate come cause più frequenti di fallimento. Lo studio interviene quindi su due principali barriere implementative: quella di tipo finanziario, liberando capitale grazie alla riduzione dei costi di produzione, e quella di tipo culturale, con la cura di aspetti ergonomici e di riduzione dei carichi di lavoro per gli operatori. In dettaglio, gli interventi hanno interessato la razionalizzazione dei lotti di produzione in ottica di una loro riduzione e di abbattimento delle scorte dovute ad obsolescenza. Inoltre l’assegnazione delle operatori alle macchine è stata ottimizzata al fine di salvaguardare ergonomia e saturazione delle risorse. Infine la flessibilità concessa dai clienti tramite la sostituibilità dei prodotti in fase di produzione e distribuzione è stata sfruttata come leva di ottimizzazione dei processi interni, livellamento della produzione e riduzione dei costi. Il contributo della tesi risiede nell’analisi specifica del settore manifatturiero del nord Italia nell’evoluzione verso i principi Lean attraverso la lente di tre aziende associate Unindustria Reggio Emilia. Il maggior contributo è apportato dai modelli di ottimizzazione relativi alle criticità tipiche delle fasi implementative iniziali che sono state individuate. Tali modelli assumono validità generale e applicabilità al di fuori del contesto dello studio.

Abstract
Lean manufacturing concept has its origin in the set of tools and techniques that constitutes the Toyota Production System. Those concepts have been acknowledged as a benchmark of success and they represent the basis on which the Industry 4.0 will be realized soon.
A maturity model maps the maturity life cycle of a process, determining its current state of completion and the development within a set of sequential stages. Such model has been applied to the process of lean transformation. Assuming the potential performance perspective, this study analyses which level of maturity is the most suitable for the manufacturing context of northern Italy.
The focus of the work is at the firm level, even if the most mature stage impacts in activities throughout the Extended Manufacturing Enterprise, thus integrating and coordinating the whole supply chain.
In general lean implementation strategies must be adapted to the specific environment, that could be characterized by intricate relationships, and it may need deep understanding to identify the right starting point for lean implementation, how to engage in a meaningful way the workforce and how to overcome the forces of production uncertainties.
Norther Italy is characterized by manufacturing SMEs, usually managed by families, with low levels of maturity in the lean transformation process. According to the literature, a firm which is in the early stage to become lean, must keep its effort and enthusiasm to be successful. These stages are the most critical.
Given these motivations, the thesis analyses barriers and challenges to lean implementation in the initial stages, the so-called Sporadic Production Optimization phase and the Basic Lean Understanding and Implementation phase. The analysis originates from the research conducted in three small manufacturing firms that are representative of the norther Italy manufacturing context.
A number of barriers to lean implementations have been discussed in the literature. Some of these barriers include: lack of proper communication, organization culture, failing in clearly explain the lean benefits, failing to realize that lean implementation is continuous and the misunderstanding of the real concepts and purpose of Lean. This work has an effect on two of the main barriers: the financial one, through production costs reductions, and the cultural barrier, since it deals with ergonomics and workload reduction from the manpower point of view.
In details, the work has addressed the dynamic lot sizing problem in order to shrink the lot size and consequently to reduce the risk and quantity of inventories due to obsolescence. In addiction, the manpower allocation problem has been extended to preserve operators’ ergonomics and to increase the utilization of the resources in particular layout conditions. These objectives have been achieved by reducing the operators’ transfer time. Finally the flexibility offered by the customers in case of product substitution has been exploited as optimization source in the production scheduling and the distribution phase to achieve advantages, such as production leveling and cost reduction.
The contribution of the thesis is twofold. On one hand it provides an analysis of the manufacturing context of northern Italy during lean transformations through the lens of three firms of the Unindustria association of Reggio Emilia. On the other hand, the work offers optimization models that face some issues of the initial phases of lean implementation process. These models assume general validity and they are applicable to contexts beyond the one investigated.
